Netshow.me, a B2B streaming SaaS, was losing key clients because its analytics dashboard failed to deliver actionable insights. Marketing and content managers needed clarity, speed, and control over live data to adjust strategies and prove impact. Instead, they faced outdated technology, bugs, fragmented third-party tools, and poor information hierarchy.

My mission was to uncover what mattered most to these teams and redesign the analytics experience so it became a daily asset, not a liability.

Analytics Dashboard: fragmented third-party tools, legacy tech, irrelevant or hard-to-find metrics, and pages that didn’t support real decisions. Sales was promising insights that the product couldn’t deliver, putting key accounts at churn risk.

I led a sprint under tight time constraints to (a) uncover what data actually mattered, (b) reorganize the experience around those decisions, and (c) validate low-fi solutions the team could ship on legacy code while planning a scalable evolution.

With only two weeks to deliver, I ran quick but focused research.

Initial Data

Analyzed competitor dashboards and industry standards to identify critical data points (audience curves, peak moments, chat engagement).

User Research

10 guerrilla interviews + a card-sorting exercise with managers revealed three core categories: Audience, Leads, and Live Performance.

Key Pain Points

  • Inconsistent data from third-party tools.
  • Time wasted digging through irrelevant reports.
  • No mobile-friendly experience.
  • Managers lacked a quick “post-live report” for leadership.

These insights defined clear opportunity areas: streamline access, highlight meaningful metrics, and design flows that reduced friction.

Then, CS feedback, quick heuristic reviews, and scan of available analytics.

Competitive benchmarking clarified patterns for trustworthy analytics: clear audience curves, peak moments, engagement signals, and fast access to “what changed.” Internal conversations with data/marketing clarified format constraints and reporting needs.

Key Design Decisions

  • A step-by-step setup flow with breadcrumbs to reduce live broadcast errors.
  • A real-time analytics dashboard focusing on audience curves, chat activity, and engagement.
  • An instant post-live report exportable to stakeholders.

Low-fidelity wireframes were tested with managers, who validated that the new structure cut their reporting time drastically.

What Shipped & Why it mattered

We launched the first version of the analytics experience and a redesigned live-setup flow aligned to how teams actually analyze and report: audience curve, peak moments, and chat engagement surfaced prominently; a fast post-live summary supported stakeholder briefings; setup guidance reduced errors.

Delivery

  • User Flows & Low-Fi Prototypes: Iterated quickly in Figma with feedback loops from managers and internal analysts.

  • Usability Testing: Early tests showed 3× faster access to key metrics compared to the old system.

  • High-Fidelity Designs: Applied a clean visual hierarchy, designed for clarity over decoration, and ensured future scalability with the design system.

Results (as reported/validated in the project materials). Managers adopted the new dashboard broadly; time-to-insight decreased ~3×; teams used real-time signals to improve retention (~+12%); and two major at-risk accounts renewed after seeing the improvements.

Impact & Outcomes

The redesigned experience achieved measurable impact:

  • 85% adoption rate among interviewed managers.
  • 12% increase in viewer retention, as teams adapted content in real time.
  • Reduced churn, with two at-risk enterprise clients renewing contracts after seeing the improvements.
  • 3× faster access to insights, enabling teams to make data-driven decisions mid-stream.

Key Learnings

  • Speed matters: Managers needed insights at the pace of live broadcasting.

  • Collaboration is alignment: Workshops bridged tensions between Sales and Engineering.

  • Simplicity wins: By reducing noise, we gave users back control and restored trust in the platform.
